More agents should mean more outlets visited, more orders taken and more revenue. Sometimes it works. Often, revenue barely moves while costs climb.

The reason is simple: if you cannot see what your current team is doing, adding more people multiplies the same problems.

The hidden ceiling: visibility

Most field teams lose productivity in ways that are invisible from head office:

Agents visit the same easy outlets while harder ones are skipped.

Routes overlap, so two reps cover one area while another goes unserved.

Visits happen, but orders, stock checks or displays are not completed.

Reports arrive days later, when it is too late to correct course.

Top performers and struggling agents look the same on paper.

Hire ten more agents into this system and you get ten more people working with the same blind spots. Costs grow in a straight line. Revenue does not.

Signs you have a visibility problem, not a headcount problem

Before approving new hires, ask a few questions:

Can you see, today, which outlets each agent visited and what happened at each one?

Do you know what share of your target outlets were covered this month?

Can you compare performance between agents, teams and territories without waiting for a report?

Do you know why underperforming areas are underperforming?

If the honest answer to most of these is no, the fastest growth lever is probably not more people. It is better visibility into the people you already have.

What to fix first

1. Make every visit verifiable. Use geotagged check-ins and check-outs so you know visits actually happened, where and for how long.

2. Plan coverage deliberately. Assign agents to territories and outlets, plan routes, and track coverage against the plan. Gaps become obvious immediately.

3. Capture outcomes, not just activity. Record orders, stock levels, displays and customer feedback at the point of the visit. A visit without an outcome is a cost, not a result.

4. Watch performance in real time. Live dashboards let managers spot problems the same day and coach agents while it still makes a difference.

5. Reward the right behaviour. When incentives and commissions are tied to verified results, agents focus on what actually drives revenue.

Then decide on headcount

Once you can see coverage, outcomes and performance clearly, hiring decisions become much easier. You will know exactly where extra agents are needed, which roles to hire for and what a new agent should deliver. New hires then join a system that makes them productive from day one.

How Field OS helps

Laddar Field OS gives businesses this visibility on one platform. Field sales, visit tracking, attendance, activations, data collection and team management are connected, so managers can see what is happening in the field as it happens. And when you do need more people, Laddar People can supply vetted agents ready to deploy.

The bottom line

More agents only mean more revenue when you can see and direct what they do. Fix visibility first, and every agent you add will be worth more.

See your whole field operation in one place.

When sales targets rise, the instinct is to hire.
